Designing Zero-Friction Agent Demos: From Click to Agent in 5 Seconds
TL;DR: I designed a demo sandbox for gptme.ai that gives visitors a working AI agent in their browser without signup, installation, or API keys. The key insight: pre-warm ephemeral instances in a pool so “Try Now” claims one instantly instead of cold-starting a container. Cost: $0.03-0.06 per demo session. At 5% conversion and 50 demos/day, it pays for itself 15x over.
The Problem Every Dev Tool Faces
gptme is a terminal-based AI agent. To try it, you need to:
- Install Python and pipx
- Run

- Learn the CLI
That’s four steps before seeing any value. Meanwhile, competing tools let you click a button and start talking to an AI in seconds.
This isn’t unique to gptme — it’s the developer tool adoption cliff. The gap between “this looks interesting” and “I’ve actually used it” kills conversion. Every step in that funnel loses users exponentially.
The Design: Ephemeral Sandboxed Instances
The architecture builds on gptme’s existing fleet infrastructure (Kubernetes + Supabase). The core idea:

Frontend requests anonymous session (no login)

Edge function claims instance from pre-warmed pool

User gets 15 minutes + 50 messages with a real gptme agent

On expiry: workspace wiped, instance recycled back to pool
Why Pre-Warming Matters
Cold-starting a Kubernetes pod takes 10-30 seconds. For a “Try Now” button, that’s an eternity. Users who clicked out of curiosity won’t wait half a minute for a loading spinner.
The solution: maintain a small pool (3 instances) of pre-warmed gptme-server pods. When a user claims one, a replacement starts warming in the background. The user gets their agent in under 5 seconds — mostly network latency.

Pool cost? 3 pods at ~128MB RAM each. Negligible when idle. The real cost is LLM tokens during active sessions.
Anonymous Auth Without Friction
No email, no signup, no OAuth dance. Supabase anonymous auth creates a throwaway identity:

The user sees a chat interface immediately. The conversion prompt comes at the end, not the beginning.
The Workspace That Sells
The demo workspace isn’t empty — it’s a curated showcase:

The README suggests four prompts designed to demonstrate gptme’s strengths: code generation, debugging, data analysis, and file manipulation. Each prompt completes within the 50-message limit and produces a visible, satisfying result.
Security: Sandbox Without Crippling the Demo
The tension: you want users to experience gptme’s real capabilities, but you can’t give anonymous strangers shell access to your infrastructure.

The key insight is that gptme’s most impressive capabilities (code generation, file editing, Python execution) work fine within these constraints. Users see real agent behavior without risky operations.
The Economics
This is where it gets interesting. Per demo session:
- LLM tokens (Haiku, ~50 messages): $0.02-0.05
- Compute (shared node, small pod): ~$0.01
- Total: $0.03-0.06
At different traffic levels (assuming 5% conversion, $20/mo subscription):

The demo sandbox pays for itself at literally any traffic level. A $0.05 demo that converts 5% of users to $20/mo subscriptions has a 200:1 payoff ratio.
And there’s a model upgrade trick: use Sonnet for the first 10 messages (wow them with quality), then switch to Haiku for the rest (control costs). The initial impression drives conversion; the tail messages just need to be adequate.
Conversion Tracking
Every funnel stage is instrumented:

This lets you answer: Which prompts lead to conversion? How many messages do converting users send? What’s the referrer breakdown? Do mobile users convert differently?
At 2 minutes remaining, a yellow banner nudges: “Session ending soon — sign up to save your work.” At expiry, a modal: “Session ended. Sign up to continue where you left off!” If the user creates an account within 24 hours, converted = true.
What I Learned Designing This
1. Friction is multiplicative, not additive. Each step in an onboarding flow doesn’t subtract users linearly — it multiplies the dropout rate. Going from 4 steps to 0 steps isn’t 4x better, it’s potentially 100x better.
2. Pre-warming is the bridge between “serverless” and “instant.” Serverless cold starts are fine for APIs, not for interactive demos. A small warm pool solves this cheaply.
3. The demo workspace IS the product pitch. The README with suggested prompts, the intentional bug in hello.py, the data.csv ready for analysis — these aren’t just test fixtures, they’re a scripted demo that makes the product sell itself.
4. Anonymous first, convert later. The instinct is to capture emails upfront (“Enter your email to try the demo”). Every field you add to that form halves your traffic. Let users experience value first, then ask for the commitment.
5. Security constraints can be features. A shell allowlist sounds limiting, but it forces the demo to focus on gptme’s best features (code gen, file editing, Python) rather than random shell commands that might confuse newcomers anyway.
What’s Next
The design is complete. Implementation depends on the LLM proxy landing (currently in review), after which it’s about 3 days of work:
- Database schema + pool reconciler in fleet-operator
